GitHub App Token Validation Failing? Check the Old 40-Character Limit

Your GitHub App gets a fresh installation token, then the next request fails validation inside your own code. Which part of your stack is still expecting 40 characters?

GitHub App Token Validation Failing? Check the Old 40-Character Limit
TLDR
  • The new installation-token format keeps the ghs_ prefix but exceeds the old 40-character length.
  • Roughly 520 characters is a description, not an exact-length validation rule.
  • Separate failure to obtain a token from failure to preserve and use an issued token.

An exact-length validator is the first place to look

If your integration accepts only 40-character installation tokens, it can reject credentials GitHub now issues. The October 2 rollout announcement makes the stateless ghs_APPID_JWT format the default for newly minted installation tokens. Their length is about 520 characters.

Changing an equality check from 40 to 520 repeats the underlying mistake. GitHub's migration guidance says to avoid hardcoded lengths and treat the token as an opaque string. Older regular expressions may also reject the additional underscores and dots. The consumer should preserve the issued value instead of depending on its internal layout.

Trace the value beyond the input validator

A successful validation step does not establish that the same token reaches GitHub. Use the four areas identified in the rollout notice to inspect your integration:

StageWhat to inspect
ValidationFixed-length tests and patterns for the legacy format.
PersistenceLimits in database fields, secret stores and environment handling.
TransportGateways or middleware that reject or truncate Authorization headers.
LoggingRedaction that recognizes only the old token pattern.

Expanding storage capacity must preserve credential protection. GitHub's app security guidance recommends storage designed for sensitive data; web applications should encrypt tokens on the backend and restrict access. Do not print a live credential merely to demonstrate that it survived a round trip.

Did issuance fail, or did an issued token fail later?

The issuance procedure still starts with an app JWT and the ID of the installation being accessed. That JWT authorizes the request for an installation token. The app's ID and the installation's ID serve different purposes.

Before issuance succeeds, inspect the JWT and installation ID used in the request. Once a token has been returned, follow it through storage, retrieval and the outgoing request. This diagnostic split helps locate a failure; a new token format is not a universal explanation for authentication errors.

The response provides expiry and permission information. Installation tokens still expire after one hour. Octokit can manage generation and regeneration after expiry, but a custom database field or proxy remains part of your own integration. GitHub also recommends caching a valid token until it expires instead of requesting another for every API call.

Remove the temporary override before November 30

The X-GitHub-Stateless-S2S-Token header was a migration aid. GitHub will stop honoring it on November 30, 2026, and asks developers to remove it from production code after validating both formats.

The May scope announcement covers Enterprise Cloud and Data Residency environments, excluding GitHub Enterprise Server. It does not make this the new format for every personal or user access token. For an installation-token consumer, the durable fix is to carry the complete credential through the system without relying on a fixed representation.
